Change NPC portraits

Hey there,
as I have never played BG I before (only BG II) i want to change the portraits of Imoen and Jaheira (and maybe Minsk later on) to the ones from BG II. I already found out how (create portraits folder and put in portraits with S or L at the end) but it doesnt work quite perfect.
The small ones are too small (format 38x60) and the big ones arent changed at all.
Can anyone help please?

The small one is: 54x84 with an "S" on the end.
