Helm's scroll crumbled when I returned to Watcher's keep, now Demogorgon won't come out

So I got all the way to the bottom of watcher's keep, let Demogorgon teleport my out and then told the spirit I'd go back and kill Demogorgon. But I decided to wait until I was mostly done with ToB so I could get all of the best gear in the game before going back to kill Demogorgon. When I enter the outside map of Watcher's keep I get a message saying "The scroll given to you by Odren crumbles before your eyes" (even though the scroll was given to me by the spirit). When I enter the lowest level of the keep, I see the NPCs die but Demogorgon does not spawn, and occasionally a face appears in the floor but I can't interact with it. Did I screw myself out of the fight?

    There is a global variable related to demogorgon appearing. I'll see if I can find it out.
